Abstract (eng): | This Master's Thesis investigated the development of a project portfolio management -related business concept based on customer needs. The research aimed to support the development of a business concept that includes consulting, training and software to support decision-making. Of these, this research focused on consulting in new product development environments. The chosen approach was to examine the development of the business concept from the viewpoint of a business plan. The research aimed to find out the customer's problems in current multi-project environments. Based on these findings, the customer benefits of project portfolio management were prioritized. A model to implement project portfolio management was also formed during the research. The research methods were literature study and an empirical study composed of two parts. Literature study was used to find out the relations between business plan and the business concept, the problems in multi-project environments and the benefits of project portfolio management. A group interview of specialists further observed the problems in current methods of multi-project management. Based on these results, a set of interviews was done to prioritize the benefits. The research also led to the development of new methods for solving multi-project management complications. The interviews were used to test and to further develop the implementation model that was formed based on literature. In multi-project environments, problems arise when too many projects are undertaken simultaneously with respect to available resources, the projects are not prioritized properly and there are inadequacies in communication. The most important benefits of project portfolio management are linking strategy and project objectives, choosing the most valuable projects, balancing the portfolio and improving communication between projects and managers. From the point of view of the business concept, transforming the strategy to operational objectives requires a cooperating partner. Modular software is also needed to implement balancing. Project roadmaps and result-based bonuses for the management were found to be additional solutions to the customer's problems. A portfolio management model being offered to customers must also be compatible with the customer's other processes. |
Abstract (fin): | Diplomityö käsittelee projektisalkun hallinnan liikeidean kehittämistä asiakastarpeiden pohjalta. Tutkimuksen tarkoituksena on tukea liikeidean kehittämistä yrityksessä, jonka liikeidea koostuu konsultoinnista, koulutuksesta ja asiakkaan päätöksentekoa tukevasta ohjelmistosta. Tutkimus keskittyy konsultointiosion kehittämiseen tuotekehitysprojektisalkuille. Tutkimuksessa on selvitetty liiketoimintasuunnitelman näkökulmasta, miten liikeideaa voidaan täsmentää asiakaslähtöisesti. Tutkimus painottuu moniprojektiympäristön ongelmien ja asiakkaan projektisalkun hallinnan kautta saamien hyötyjen selvittämiseen. Lisäksi tutkimuksessa selvitetään, miten projektisalkun hallintaa voidaan implementoida asiakasorganisaatiossa. Tutkimusmenetelminä on käytetty kirjallisuustutkimusta ja kaksiosaista empiiristä tutkimusta. Kirjallisuuden avulla on tutkittu liiketoimintasuunnitelman osien vaikutusta liikeideaan, moniprojektiympäristöjen ongelmia, projektisalkun hallinnan ratkaisuja näihin ongelmiin sekä projektisalkun hallinnan implementoimista. Empiirisen tiedon hankkimiseksi käytettiin asiantuntijaryhmää, joka selvitti moniprojektiympäristöjen ongelmakohdat ja muodosti niihin ratkaisuehdotukset. Tämän pohjalta muodostettujen hyötyjen tärkeysjärjestystä selvitettiin haastatteluilla. Työn tuloksena löydettiin myös uusia menetelmiä ratkaista moniprojektiympäristöjen ongelmia. Haastatteluiden avulla täydennettiin kirjallisuudesta koottua projektisalkun hallinnan käyttöönottomallia asiakkaiden tarpeita vastaavaksi. Moniprojektiympäristön keskeisiä ongelmia ovat: projekteja aloitetaan liikaa resursseihin nähden, niiden priorisoiminen on vaikeaa ja kommunikointi on puutteellista. Tärkeimmät salkun hallinnan hyödyt ovat strategian liittäminen projektien tavoitteisiin, arvokkaimpien projektien valinta, tasapainottaminen asiakaskohtaisten tarpeiden mukaisesti sekä kommunikoinnin lisääminen johdon ja projektien välillä. Liikeidean kannalta strategian purkamiseen tavoitteiksi tarvitaan yhteistyökumppani ja modulaarinen ohjelmisto tasapainotuksen toteuttamiseksi. Salkun hallinnan lisäksi ratkaisuja asiakkaiden ongelmiin ovat projektikartan käyttäminen sekä projektitulosten liittäminen johdon tulospalkkaukseen. Asiakkaille tarjottavan salkun hallintamallin pitää olla joustava ja sopia yhteen asiakkaan muiden prosessien kanssa. |
