Abstract (eng): | The subject of this study is inventory management in confectionery production. Its objective was to develop an inventory management model for improving finished goods inventory turnover. Improved inventory management offers benefits such as reduced costs, less tied capital, faster lead times and improved processes in the supply chain. The study was conducted as a case study on behalf of the Finnish subsidiary of a multinational confectionery manufacturer. The study is divided into three parts. The main focus areas of the literature survey are inventory management concepts and theories as well as linkage of production and demand management to inventory management. The key theories examined in the first part are ABC analysis, safety stock management, ECR's synchronized production and the theory of constraints. ABC analysis as well as safety stock, cycle stock and capacity-related stock management concepts are discussed more thoroughly in the analysis section of the thesis. Another important theme in the second part is analysis of the target company's inventory-related business processes. This analysis revealed that inventory turnover could be improved even without changing the company's current processes, but to attain the desired goals, various process enhancements would be necessary. Many improvement targets were singled out during the study. The synthesis phase of the thesis presents a model for the target company's inventory management. The model is based on ABC analysis and classification of items. The objectives for the financially most important A and B products are fast turnover and strict control, while the objective for the financially less important C products is to avoid 'best before' problems. Other key features of the model are its inventory parameters, such as safety stock levels. The target is to manage inventory levels based on certain parameters modelled during the study. However, to maintain flexibility, system constraints are also taken into account. As a result, the parameters can be viewed as general guidelines rather than strict rules. With constant follow-up, parameter updating and item classification reviews, the model is iterative and systematic by its nature. |
Abstract (fin): | Tämä diplomityö on toteutettu lopputuotevarastojen hallinnasta makeisteollisuudessa. Työn tavoitteena oli kehittää lopputuotteiden varastotasojen hallinnalle toimintamalli, jonka avulla tehostetaan varastojen kiertoa. Kiertonopeuden tehostumisella saavutetaan etuja muun muassa kustannusten pienenemisen, pääoman vapautumisen, läpimenoajan lyhentymisen ja toimitusketjun prosessien kehittymisen muodossa. Tutkimus toteutettiin case -tutkimuksena, jonka tutkimuskohteena olivat monikansallisen makeisteollisuuden yrityksen Suomen toiminnot. Tutkimus jakautuu kolmeen osaan. Ensimmäisen vaiheen kirjallisuustutkimuksessa perehdytään varastotasojen hallinnan problematiikasta tehtyyn tutkimukseen kolmesta päänäkökulmasta. Aluksi perehdytään varastotasojen hallintaan liittyvään käsitteistöön ja teorioihin, jonka jälkeen keskitytään varastotasojen hallinnan linkittymiseen tuotannonohjauksen ja kysynnän hallinnan kanssa. Keskeisimmät kirjallisuusosion pohjalta ratkaisumallissa hyödynnettävät teoriat liittyvät nimikkeiden luokitteluun, varmuusvarastojen määrittämiseen, ECR:n synkronoituun tuotantoon ja kapeikkoajatteluun. Tutkimuksen toisen vaiheen analyysiosiossa mallinnetaan ja sovelletaan käytäntöön lopputuotteiden luokittelua, tuotteiden varmuusvarastojen määrittämistä sekä käyttö- ja kuormituksenhallintavarastojen ohjausta. Toinen keskeinen ulottuvuus on tutkimuskohteen lopputuotevarastojen hallintaan linkittyvien prosessien analysointi. Havaittiin, että lopputuotevaraston tasoa voidaan alentaa jo nykyisten prosessien puitteissa mutta lopullisten tavoitteiden saavuttamiseksi prosesseja tulee kehittää. Eri prosesseista löydettiin analyysin yhteydessä lukuisia keskeisiä kehityskohteita. Tutkimuksen synteesivaiheessa luodaan malli makeisteollisuuden yrityksen lopputuotevarastojen hallinnalle. Malli pohjautuu nimikkeiden luokitteluun ja erityisesti ABCajatteluun. Varaston arvon kannalta merkittävillä A- ja B-tuotteilla pyritään nopeaan varastonkiertoon ja tarkimpaan hallintaan, pienemmillä C-tuotteilla keskeisin kriteeri on tuotteiden säilyvyysaikaan liittyvien ongelmien välttäminen. Ratkaisumallin toinen keskeinen perusta on tuotekohtaisten ohjausparametrien mallintaminen ja asettaminen. Varastotasoja pyritään ohjaamaan parametrien pohjalta mutta toiminnan joustavuuden säilyttämiseksi ohjaus toteutetaan systeemin rajoitteet huomioiden. Parametrit toimivat näin ollen tiukkojen ohjaustekijöiden asemasta ohjenuorana. Säännöllinen seuranta ja parametrien sekä luokittelun päivittäminen täydentävät ratkaisumallin iteratiiviseksi ja systemaattiseksi. |
